Finding factories yourself is not free: the real cost of DIY sourcing

A factory quote looks like the whole cost. It rarely is. Five expenses sit outside the number on the sheet, and they arrive later — inside the price you already agreed to, in the goods you receive, or in the container you cannot ship.

Five costs that never appear on the quote

• Factory kickback — 5–10% is routinely built into the price offered to a buyer who arrives without an independent partner. You pay it without ever seeing it.
• Golden sample vs production — the sample is hand-finished by the best worker on the line. What arrives in the carton is what mass production looks like, and nobody checked.
• Tooling and mould amortization — mould costs are spread across early orders with no line item, then quietly kept and reused for later customers.
• A wrong HS code — a default code chosen by the factory can mean a higher duty rate, or a hold at the border while the goods are reclassified.
• The shipment you pay for twice — with duty, freight and storage already committed, a failed pre-shipment check is no longer a delay. It is a write-off plus the cost of doing it again.
